The new face of executive burnout, and why your brain is doing exactly what the research predicts it will do.

It is 4:15 on a Tuesday.

There are 47 unread messages in your inbox. Three decisions your team is waiting on. Someone just walked over to ask where you want to order lunch for the offsite.

The lunch question is the one that makes you snap.

That reaction, the one you are quietly embarrassed about on the drive home, is not impatience. It is not indecisiveness. It is not you checking out or losing your edge. It is a measurable cognitive state. And it is showing up at the top of organizations at record rates.

The data:

The 2025 DDI Global Leadership Forecast, which surveyed nearly 11,000 leaders in more than 50 countries, found that 71% of leaders report increased stress, up from 63% in 2022, and 40% have considered leaving leadership roles entirely to protect their well-being. The rate of increase is highest at the executive level.

A 2026 industry analysis of C-suite burnout found the rate hovering near 62%, which is lower than middle management but with a very different shape. At the top of the house, burnout is not classic exhaustion. It shows up as decision fatigue, strategic paralysis, and quiet risk aversion.

That is the reframe. Everything else in this piece flows from it.

Why the strain has landed here, and now

Five things have shifted at once. None of them are individual. All of them raise the cognitive load on the person at the top.

  1. The middle management layer that used to absorb decisions is gone. In Korn Ferry’s Workforce 2025 survey of 15,000 workers, 41% said their organization has cut management layers. Gallup, drawing on Bureau of Labor Statistics data, has documented a nearly 50% increase in average team size since 2013. When you flatten an organization, the coordination and priority setting the middle used to do does not disappear. It shifts up. As Forbes summarized in May 2026, flattened structures create bottlenecks where “critical decisions are delayed” because senior leaders are absorbing what a middle layer used to filter.
  2. AI has compressed the front end of the decision pipeline. This is the newest driver, and the least understood. AI has not reduced the number of decisions leaders face. It has increased them by removing the time buffer that used to sit before each one. Where a leader used to have three weeks between “we should look at this” and “what do you want to do,” they now have three hours. Deloitte’s 2026 Global Human Capital Trends report found that 60% of executives now use AI in decision-making, but only 5% say they manage it well. Every AI-generated recommendation is still a decision the executive has to weigh in on. AI is not replacing the choice. It is generating more of them.
  3. The pace of change has become permanent. The same Deloitte 2026 report found that one in three workers experienced more than 15 major organizational changes in the past 12 months. Executives are not navigating one transformation. They are navigating continuous transformation, with each restructuring, policy shift, and technology cycle generating a fresh batch of decisions that did not exist last quarter.
  4. Information volume has outpaced human filtering capacity. According to a widely cited estimate from neuroscientist Daniel Levitin (drawing on the UCSD “How Much Information?” studies), the average person now processes around 74 gigabytes of information per day, the rough equivalent of watching 16 movies. Layered on top of that, Harvard Business Review research from 2022 found knowledge workers toggle between applications about 1,200 times per day, and Microsoft’s 2025 WorkLab data shows the average employee is interrupted every two minutes during core work hours, roughly 275 times per day for the most heavily-pinged users. Each interruption is a micro-decision: respond now, defer, delegate, ignore. The much-repeated “35,000 decisions a day” estimate for the average adult is now widely regarded as conservative for knowledge workers, and executives skew far higher.
  5. Speed expectations have hardened. Because competitors move faster, partly because of AI, the tolerable window for any single decision has shrunk. In a large Oracle study of 14,000 employees and business leaders across 17 countries, 85% of business leaders reported “decision distress,” regretting or questioning decisions they made in the past year, and 72% said the sheer volume of data and their lack of trust in it had stopped them from making decisions at all. More decisions, made under worse conditions, producing more regret.

What is actually happening in your brain

This phenomenon has a name. Roy Baumeister and colleagues formalized it in their 1998 paper, “Ego Depletion: Is the Active Self a Limited Resource?” Their proposal was that self-regulation and decision-making draw from a finite cognitive resource that depletes across the day. The specific “ego depletion” mechanism has been debated in the years since, but the observable phenomenon that sequential effortful decisions degrade subsequent decision quality is well-supported. (Baumeister and colleagues published an updated status review in 2024, “Self-control and limited willpower,” which argues the effect has now been reliably replicated when methods are done well.)

The brain-level story is now increasingly measurable. A conceptual analysis published in the Journal of Health Psychology (Pignatiello, Martin & Hickman, 2020) synthesized the literature on decision fatigue and noted that individuals in a depleted state show reduced activity in the brain regions used for reasoning, and tend toward either impulsive choices or decision avoidance. More recent neuroimaging work, summarized well in this Global Council for Behavioral Science review, shows altered activation patterns in key prefrontal cortex regions (dorsolateral and ventromedial) during decision tasks following periods of high cognitive load. Put plainly: the region of your brain responsible for planning, complex thought, and self-regulation becomes measurably less active as your decision load accumulates.

That is the mechanism behind the four things you may recognize in yourself.

  • Decision quality degradation. The 3pm call goes worse than the 9am call, even when the 3pm call matters more.
  • Strategic paralysis. You keep requesting one more analysis, one more scenario, one more data pull. The decision keeps not getting made.
  • Risk aversion in disguise. You default to what is easiest, then call it prudent. Big moves get quietly downgraded to small ones.
  • Chronic sympathetic overdrive. You cannot switch off on holiday. You are solving problems at 2am that do not need solving.

Why the standard advice keeps missing

Most of the well-meaning recommendations (i’ve recommended some of these myself) aimed at this problem are addressing something different. They target ordinary exhaustion. What leaders may be experiencing is cognitive depletion showing up as impaired judgment. Different problem, different mechanism.

A weekend, or even two weeks off, does not reset a depletion that took months to build. The debt accumulates faster than rest retires it.

Delegating harder does not help either. Most senior leaders are already delegating what they can. The decisions left on the desk are the ones that genuinely cannot move down.

Ten minutes of app-based breathing (which I still recommend) does not touch the structural driver, which is the volume and cadence of the decision stream itself.

And underneath all of it sits an identity problem. Executives have been trained to conflate decisiveness with worth. Admitting cognitive limits feels like admitting inadequacy, so the symptoms stay invisible until they show up as a health event, a bad call, or a resignation.

What you thought was a traditional burnout problem is a cognitive load problem.

It responds to different interventions than the ones you have probably been trying. Three of them, in particular, actually move the needle. They are structural, physiological, and mindset-based.

1. Decision architecture (structural)

Not every decision deserves the same cognitive investment. The starting move is a triage rule for the day’s decisions:

  • Systematize. Anything recurring and low-stakes becomes a rule or template. You should not be spending prefrontal cortex on a decision you have already made 40 times.
  • Delegate. If someone else can make the call at 90% quality, they should. The last 10% is rarely worth the cost of your attention.
  • Batch. Group similar decisions into one dedicated window rather than dripping them across the day.
  • Protect. High-stakes decisions get guarded for peak cognitive time.

The practical timing rule that falls out of the neuroscience: high-stakes decisions before 11am, routine decisions in the afternoon, no consequential decisions after 4pm. Cognitive performance broadly peaks in the morning and degrades through the day, which is exactly the pattern the prefrontal cortex research predicts.

2. Nervous system regulation (physiological)

Chronic sympathetic overdrive means your nervous system is stuck on. You cannot think your way out of a physiological state. You have to intervene at the body level.

Three practices that address this directly:

  • The physiological sigh. Two inhales through the nose, one long exhale through the mouth. A randomized study led by Stanford’s Dr. Andrew Huberman and Dr. David Spiegel, published in Cell Reports Medicine in 2023, found that five minutes a day of cyclic sighing produced greater improvement in mood and greater reduction in respiratory rate than mindfulness meditation over the same period. A single cycle downshifts sympathetic activation in under a minute.
  • The between-meeting reset. Ninety seconds of stillness before you open the next call. Not scrolling. Not email. Nothing.
  • One protected window. One 30-minute block, same time daily, no decisions allowed. Your brain needs to know the pressure will let up.

Frame this as cognitive infrastructure, not self-care. It is the difference between running a system with maintenance windows and running one until it fails.

3. The identity shift (mindset)

This is where most of the durable work sits. The move is a quiet but demanding one.

FROM: “I make good decisions.” TO: “I preserve the conditions under which good decisions get made.”

Worth stops being tied to performance in the moment. Your job is the system, not the sprint. The leaders who make this shift stop trying to out-effort a structural problem and start designing around it.

Back to the lunch question

None of this is about willpower. It never was. What you thought was a traditional burnout problem is a cognitive load problem, and it responds to structural, physiological, and mindset interventions in ways that vacations, delegation, and mindfulness apps do not.

That flash of impatience at 4:15 on a Tuesday is not a character issue. It is a signal. Your brain is telling you which of these three interventions it needs first.
